LOSB, Leading One Step Behind

The LOSB Course

Most people who run a small team end up as the one who notices everything, decides everything, and holds it all together. It works until you're the bottleneck and everything waits for you. This course helps you lead one step behind: close enough to support, far enough back that your team can actually do the work. You won't have to become a different kind of manager. You'll notice a few habits, and try small changes one week at a time.

How it works

Small changes, not a big programme

There is nothing to memorise and nothing to roll out across the company. Every unit works the same way:

  1. 01

    Read a little

    One idea, in plain language.

  2. 02

    Look at your own week

A real moment: a task you took back, a call you rushed, a meeting that went in circles.

  3. 03

    Try one small thing

Something you can do tomorrow, not next quarter.

  4. 04

    See what changed

In the team, and in you.

The journey

Ten units, working from the inside out

You start by looking at your own habits, then move into trust, shared decisions, team coordination and a culture where people can speak up. Each unit comes from situations that owners, managers and teams described in our research.

You as a leader

Pathway 1

Shifting your internal mindset

How you look at problems, control and your own role.

About
A lot of how you lead was picked up along the way: old bosses, your industry, and the pressure to look on top of it. Some of it helps. Some just keeps you over-involved.
Try
Watch one habit this week, such as jumping in too soon, re-checking work or answering before people finish. Name it, and swap it once for a question.
What changes
You start telling a habit apart from a real choice, and lean more on what you are actually good at.

Pathway 2

You in relation to the team

How you show up in conversations, decisions and everyday support.

Your team

Pathway 3

Team coordination

How work gets aligned, handed over and moved forward together.

Unit 7 tool

Map your decisions

Add a few decisions you currently make, then drag each one to where it really belongs. You can also use each decision's menu.

Decisions to sort

Theirs

The team can decide alone.

Check with you

They decide, then run it past you.

This one stays with you.

Pathway 4

Safe team culture and spaces

The conditions that let people speak up, test ideas and learn out loud.

In practice

See it in a real SME

Small shifts can change the pace and confidence of a whole team. Here is what that can look like at work.

Unit 6

The busy season

Instead of opening the year-end rush by listing last year's mistakes, a tax firm's manager asked who was best at what, and let the team organise the work. Calmer season, fewer errors.

Unit 7

The spare-parts bottleneck

A plant manager approved every parts order, so machines sat idle when he was in meetings. He set a spend limit and an approved supplier list, and production stopped waiting on him.

Unit 9

The Timeline Squeeze

Two architects kept blaming each other for slipping deadlines. Their manager named the shared problem instead of picking a side, and they fixed the process together.
